Every engagement runs on the same four moves. The depth changes with the offer; the sequence never does.
LOOK. Diagnose where the business is leaking. We start embedded: we read everything, sit in on your calls and talk to the people who do the work. Then we map who really owns what, with a RACI across every department that shows where decisions stall, a SWOT on the operation and an ideal-state view of how each function should run once you’re out of the middle. Every problem we name comes with its source, and you get a written diagnosis of what’s working, what’s breaking and what to install first.
INSTALL. Build the systems, SOPs and rhythms. SOPs get drafted and tested with your team until they hold under real conditions. Dashboards go into the tools you already use. Renewal and continuity pipelines stop revenue from being a scramble, and decision rules spell out which calls your team makes, which they report on afterward and which go up to you.
VAULT. Lock in the IP. This is the stage most founders miss, because the asset is still in your head. We capture what you know before anyone hires around it, document everything we built into a single operating manual and train your team to run it. When someone’s out or someone new starts, the answer is in the Vault and not in a message to you at 9pm.
EXPAND. Scale without the founder at the center. Nothing is marked done until your team has run it entirely on their own. Your team owns its decisions, and growth gets easier because you’re adding volume to infrastructure that holds. Some founders take it from here; others keep us on through The Operator’s Office to refine and extend.
